reference–based training—a performance support tool and training method

cpt training & development uses reference–based training to reduce transfer time of training to the job. reference–based training (rbt) is a methodology developed by cpt t&d based on repetitively observed performance issues in the workplace. these issues include:

employees referring to out dated training material because 1) that material better clarified and illustrated requirements or procedures than the technical or policy manual, 2) that material was what they had learned from and they returned to it because they were more comfortable with it, 3) no one had showed them how to use the manual.

employees discarding training and its material because 1) they knew enough to realize the training was not job relevant, 2) the training was too conceptual for the needs of the job, 3) they returned to the job to find the manual contradicting the training.

one of our most successful methodologies for criterion–referenced training and performance improvement is rbt.  reference–based training folds reference support and training into one convenient and cost–effective package. the reference materials or documentation and job aids provide on–going user support long after the training session is over.

what is reference–based training?

reference–based training begins with development of reference documentation designed to support a job's requirements and needs. training is then developed that is focused on the reference to create complete and effective turn–key solutions. the documentation, paper–based or electronic, becomes stand–alone user support in the post-training environment.

how does reference–based training work?

rbt relies on the reference material as the primary source of information rather than the instructor’s knowledge, personal beliefs of what should be trained and particular style of training.  in rbt, the role of the instructor is to facilitate students’ acquisition of underlying knowledge required to understand the reference. the instructor then facilitates proficient use of the reference through structured training exercises.  during the exercises, students utilize the reference material as they would be using it on the job.

the training portion of rbt does involve traditional instructional aids and methodologies. but this training is for the purpose of clarifying concepts or emphasizing principles found in the reference.  the key is the training focus is on the reference material, which is designed primarily to support on-the-job performance.

rbt provides the greatest transfer of training back to the job.

key elements of reference–based training—

reference is developed using a consistent, structured methodology. click here to see an example!

the reference becomes the central training tool.

a process overview with a high-level view of the purpose, content and structure of the reference presents it as a key part of the process, to get buy–in.

paper–driven or online tutorials can be designed to cover the basic functions of the process or system.

exercises require learners to develop solutions using the reference so they are "eased into" the business process and use of the support material.

a simulation or hands–on practice case can often be used to pull it all together.

benefits of rbt—

bulblue.gif (275 bytes)

training time can be substantially reduced.

bulblue.gif (275 bytes)

it is extremely hard for instructor's to deviate from job performance.

bulblue.gif (275 bytes)

information is presented in a consistent style and format.

bulblue.gif (275 bytes)

less subject matter expertise is required of the instructor.

bulblue.gif (275 bytes)

procedures can be revised and updated without the need for formal re–training.

bulblue.gif (275 bytes)

the reference is readily accessible, job–based and user–focused.

bulblue.gif (275 bytes)

reference–based techniques avoid cognitive overload in the instruction.

bulblue.gif (275 bytes)

having learners apply the same skills they will use on the job ensures transfer of training.

bulblue.gif (275 bytes)

reference support is built into the training as a "value-added" benefit.

bulblue.gif (275 bytes)

the development cycle is shortened, resulting in faster roll–out.

bulblue.gif (275 bytes)

increased cost–benefit results from developing training and reference packages in tandem.
